## SUMMARY

I run **Arvakura**, a fractional product leadership practice. I work with growth-stage teams
whose product works but whose systems around it have not caught up, which usually surfaces
once customer traction starts outrunning what the team can reliably deliver.

Before that, a decade at **Pixability**, employee 25 to VP of Product, owning an AI platform
that ingested more than 25 million videos a day, made more than 100 million predictions a
day, and carried **$500M+** in ad spend. Eight direct reports across product, analytics,
design and content policy.

What follows is the full record, in-house career included. Case studies with sourced figures
are at [arvakura.com/work](https://www.arvakura.com/work).

## EXPERIENCE

### PRINCIPAL, ARVAKURA
**FRACTIONAL PRODUCT MANAGEMENT & AI STRATEGY**, 2024-PRESENT

*Build AI systems hands-on for early-stage and mid-market clients: agentic workflows with human-in-the-loop governance, evaluation harnesses, and working prototypes that ship. Seven builds in 18 months across insurtech, conservation, nonprofit ERP, edtech, and content platforms.*

- **Wildlife image classification (Audubon Corkscrew Swamp Sanctuary, supervised autonomous)**: evaluated leading AI wildlife identification platforms against truth set; deployed system that automatically classified **90,000+ images** from camera trap network with high-confidence classifications applied without intervention and low-confidence cases queued for human review; reduced manual review requirements while maintaining quality; saved weeks of staff and volunteer work; client shared solution in presentations highlighting productivity gains
- **Image matching automation (ArtLifting ERP, supervised autonomous)**: built image matching system that automatically cross-referenced and matched **20,000+ archival images** from 10 years of artwork against database; achieved **94% automatic matching** with autonomous execution above confidence thresholds and human review only for edge cases; reduced weeks-long manual audit to days
- **Insurtech case evaluations (supervised autonomous system)**: built Slack case-evaluation bot that autonomously prepared structured case evaluations by applying policy logic, retrieved documentation, and model predictions; system categorized cases, highlighted risk factors, and produced recommended determinations with final approval remaining human-governed; built on versioned prompt operations with audit trails, approval tiers, logging and rollback, which cut prompt iteration from days to hours; reduced turnaround from two days to under **ten minutes**; freed more than **20 engineering hours per week** (previously filed as support tickets by operations team). **Built the proof of concept myself**: Slack was a new build surface for the team, so I took a Block Kit prototype through to a working proof of concept in Replit; engineering scoped it down and shipped all of my front-end code
- **Operations console (insurtech)**: client operations ran across a set of tools with no system holding them together, and no agreed picture of what one should be. I built the product vision, clients configuring the product themselves rather than the vendor hand-building every account, and we prototyped it; the demo set the direction, the concepts became the team's roadmap for client operations, and the platform shipped as one of the company's top-performing products
- **Metis (0-to-1 discovery build)**: interviewed **five K-12 teachers** on how they use AI in and out of the classroom, then translated the findings directly into a working prototype in days with no spec, wireframe, or mock; a build-to-learn loop that put user discovery ahead of documentation; parked when the target-user premise ("teachers who build") did not validate (the teachers interviewed were curious about AI but overloaded, not looking to build their own tools), a deliberate kill rather than building on an unconfirmed assumption
- **AI evaluation harness (Tarn, AI reflection tool)**: built a three-tier eval harness (deterministic gates, LLM-judge on a scored rubric, human practitioner as final authority) with a gold corpus and deliberate negative controls; caught a real regression (tool instructing users vs staying reflective: **6/7 to 1/7** after a prompt fix; overall quality **2.71 to 3.86**), held **0** over-assertions across 23 negative-control cases, and reverted two eval-failing "make it deeper" ideas; controlled LLM-judge variance (**4.58 vs 4.00** on identical outputs) by averaging passes and judging paired arms together; treats a failed gate as a hypothesis, not a verdict
- **Headless CMS (ARInsights)**: ran prototypes, vendor evaluations, pilots, user interviews, and a **150-user survey**; produced a roadmap focused on API extensibility and data re-use; supported a six-month build to alpha with projected content-setup time reduced by **20 to 25 percent**

### PIXABILITY, BOSTON, MA
**VICE PRESIDENT - PRODUCT MANAGEMENT**, 2020-2024

*Led product strategy, data platform ownership, AI/ML systems, and workflow automation for a video intelligence platform; managed **8 direct reports** spanning product, analytics, design and content policy: two product managers (one senior, whom I was developing on a director track, and one a domain expert developed into the product role), a **Director of Data Analytics** and two data analysts, two designers including a senior product designer, and a safety and policy lead; plus **15+ matrixed resources** across two scrum teams; **recruited and hired product managers, designers, and product and design interns**, and developed non-PMs into the product role, and coordinated **24 matrixed stakeholders** across Product, Engineering, Data, ML, and GTM organizations.*

- **Data platform leadership**: led the data-engineering team day to day and owned end-to-end platform strategy including Snowflake ingestion, Kafka event streaming, API documentation, integrations, ML pipelines, and a Looker-based semantic layer; owned requirements, specs, SLAs, and validation for the data and content infrastructure layer serving technical and analytics teams; owned the campaign data pipeline carrying spend across **Google Ads, Google DV360, Amazon and Roku**; built the reconciliation layer that matched live ad-platform campaigns back to their Salesforce line items and persisted each match as an auditable record, since no shared key existed between the systems and the match had to survive campaigns being renamed, split, and re-trafficked mid-flight; led C/VP/Director-level stakeholder coordination every two weeks across Product, Engineering, Data, ML, and GTM
- **Identity matching and privacy-safe measurement**: ingested hashed end-consumer email addresses supplied by clients and agencies and which were used for audience matching, suppression, and measurement; the matching itself sat inside Google, through Customer Match and later **Google Ads Data Hub**, Google's clean room. The data arrived hashed rather than raw, so the match happened without exchanging raw PII. This was occasional rather than routine. Ran under SOC2 against access rules and a retention policy I defined
- **Operating framework and accountability**: established OKR-based operating framework (building on prior modified SAFE methodology); managed the process on product side ensuring teams reported against quarterly OKRs; drove accountability and measurable outcomes across multi-product roadmap
- **Looker implementation as semantic layer**: architected custom LookML models serving **7 cross-functional teams** (Fin Ops/RevOps, Sales, Marketing, Account Management, Ad Operations, Analytics, and Engineering); built RevOps dashboards, Ad Ops pacing systems, client health analytics, and customer reporting; championed self-service analytics adoption across technical and non-technical teams. **Adoption (the platform was the business's lifeblood)**: 100% of client weekly reporting ran through the platform; the GTM org received a daily automated report by email (the "breakfast report", cut per manager to their own book of clients); ~80% of account management and operations used it daily for client performance; fin-ops ran invoicing on it; and sales measured quota, attainment and bonus against it
- **Scale and infrastructure**: ingested more than **25 million videos per day** (total more than **3.1 billion**); increased prediction throughput to more than **100 million per day**; expanded CTV library from **1 million to 5 million assets**; powered more than **$500M+** in ad spend
- **Autonomous ML pacing & optimization**: operated ML-driven pacing and optimization systems that autonomously executed budget reallocations, paused daily spend when pacing thresholds exceeded, and shut down campaigns upon delivery goal completion; reduced time to stop overspend from **60 to 90 minutes down to about 15**; reduced manual intervention by **60 percent**; achieved **97 percent on-time delivery**; **The resistance was not really about trust in the model, it was about whose decision it was.** The original data-science engine optimized bids and budgets and shut down under-performing campaigns autonomously, as a black box. It acted first and reported afterwards: *paused campaigns X, Y and Z, 0% success rate.* True, and useless to an account manager who now had to tell a client why their creative was off. Clients did not want an algorithm turning off the CMO's favorite creative, or a targeting segment someone had argued for, on the evidence alone. Pacing spend is a mechanical decision; killing a creative is a judgment call with a person attached to it. So I drove transparency and a controllable rules mode, and **sequenced adoption by how much of the decision the system was taking**. The automated safety layer (delivery pacing, safety pause, auto-stop) ran always-on across **100% of campaigns**. The first slice, **budget-only pacing** (spend paced against budget, no performance-based reallocation), exceeded **90% adoption across 80% of campaign types**. The second slice, **automated bid and budget changes**, reached **~80% of campaign types** (with a mechanism I built to extend it to the remaining complex deals before I left). **~80% of the ad-operations team** used the system
- **GenAI classification**: integrated OpenAI; classified **4 million additional CTV assets** into IAB and GARM in **30 days** at approximately **85 percent** combined accuracy against a hand-scored reference set, growing the library from 1 million to 5 million; enabled a new contextual data revenue stream
- **Content policy and brand suitability**: a safety and policy lead who came from Meta reported to me, owning the suitability and safety definitions behind the IAB and GARM classification work, the written review policies the human review operation worked from, and the company's stated position to clients on contested and flagged inventory. The classification system decided what a video was; this function decided what that meant for a given advertiser, and who had to look at it when the system was unsure
- **Unified client reporting**: the largest teams were spending **16 to 20 hours per report cycle** collating by hand, two people per account; partnered with customer success, ad operations and sales on a single standard report format, automated the collation and deliberately preserved the judgment step, taking the cycle to about an hour of QA and then **30 minutes**; scaled from the largest accounts to all others. The build was the easy half: the hard part was getting three functions to agree the standard *was* the standard, and it took longer than building it
- **Built product leaders**: retrained two YouTube media buyers into product managers; one grew to own the contextual advertising product line end to end, from its ML and training-data foundation to the commercial motion (how clients and partners buy contextual YouTube channels), now an estimated **5 to 10 percent** of the business
- **Commercial product delivery**: delivered a **$2M** data-licensing product by discovering its requirements directly with the customer against real data. What made it sellable was that the asset was unique: YouTube channel and content data the agencies could not obtain from the platform directly, which they used to build their own channel predictions

**DIRECTOR - PRODUCT MANAGEMENT**, 2017-2020

*Owned data platform strategy, business intelligence, cross-channel execution, and customer analytics to reduce errors and standardize operations; led **2 direct reports** (a product manager and a product designer) and **12 matrixed resources** across two scrum teams.*

- **Data platform strategy**: standardized data pipelines across channels (YouTube, Facebook, Instagram); improved data lineage, consistency, and stakeholder confidence; built foundation for self-service analytics
- **Cross-channel platform**: launched a unified advertising platform managing more than **$500M** in media across YouTube, Facebook, and Instagram
- **Setup speed and quality**: created single-build workflows that eliminated error-prone permutations and reduced campaign setup time **75%**
- **Reporting automation**: replaced Tableau and hand-built white-glove client reporting with a Looker-based self-service platform for internal and external users, covering Google Ads, Facebook, Twitter and YouTube; cut manual report generation time by **60 percent**

**SENIOR PRODUCT MANAGER**, 2014-2017

*Joined Pixability as roughly employee 25 and its **first product manager**, standing up the product function. Built the first third-party YouTube campaign creation and management tools, serving ad ops and agency teams.*

- Built the first third-party YouTube campaign creation/management tool outside Google Ads
- Launched industry-first real-time YouTube reporting, improving transparency and engagement
- Filled core product gaps via rapid prototyping and direct work with ad ops and agency teams

### MOONTOAST, BOSTON, MA
**SENIOR PRODUCT MANAGER**, 2010-2014

***First product manager at Moontoast.** Spearheaded the development of a pioneering enterprise social advertising platform and launched a suite of social advertising tools, including commerce, video, and live streaming, driving unprecedented client engagement and sales.*

- Built one of the earliest enterprise social ad platforms
- Powered first-ever Facebook ads for brands like **P&G, Lexus, Hyundai, Nike**
- Delivered **100K live streams** and supported commerce units driving **$100K/hour** in sales

## WHAT I HAVEN'T DONE

- **Engineering leadership.** I set the data-engineering team's priorities day to day at Pixability and work closely with engineering leaders, but I don't offer engineering management.
- **Design-only work.** I have hired and managed designers. I don't take engagements that are design alone.
- **Extra hands on a settled plan.** If the decision has already been made and the team needs capacity rather than judgment, I'm not the right hire.
